Fewer sizes, fewer surprises
Fleets grow one unit at a time, and each unit arrives with whatever tires it was specified with. Ten years later the yard is running a dozen sizes where four would do, and every failure is a question of whether that particular size is on a shelf anywhere nearby.
Standardizing costs a fleet very little, and it does not require replacing anything early.
List what you run. Every unit, every position, every size. Most fleets have never seen this on one page, and it is usually a surprise.
Pick the target sizes. For each position type, the size most of the fleet already uses, or the one that suits the work.
Convert at replacement. As tires wear out, they are replaced with the target size where the vehicle allows. Nothing is thrown away early.
Over a few seasons the fleet narrows to a handful of sizes. The store can then keep those on hand with confidence, a roadside call is more likely to be solved on the first trip, and spare tires in the yard actually fit the units that need them.
What gets agreed
The target specifications by position and unit type, so the right tire is identifiable without a conversation. Scheduled work rather than reactive work. Terms and authorization settled once, which also decides how quickly a roadside call can go ahead. Records by unit, so cost per unit exists as a figure.
